Not unrelatedly, Spotify\u2019s business model is just as simple:<\/p>\n<p><a href=\"https:\/\/i4tsk12in2b2y7uts14c528g-wpengine.netdna-ssl.com\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture159.png\"><img loading=\"lazy\" decoding=\"async\" class=\" wp-image-7567 aligncenter\" src=\"https:\/\/i4tsk12in2b2y7uts14c528g-wpengine.netdna-ssl.com\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture159-300x174.png\" alt=\"Picture1\" width=\"433\" height=\"251\" srcset=\"https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture159-300x174.png 300w, https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture159-600x348.png 600w, https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture159.png 697w\" sizes=\"auto, (max-width: 433px) 100vw, 433px\" \/><\/a><\/p>\n<p>Three stakeholders are important to understanding Spotify\u2019s business model:<\/p>\n<ul>\n<li><strong>Users.<\/strong> The company separates consumers into two tiers: free-tier users and premium-tier users. Free-tier users can access any song in Spotify\u2019s catalog on-demand but can only \u201cshuffle\u201d music. Further, they must view advertisements and can only skip a limited number of songs. Premium-tier users have unlimited access to music, can download songs, and are never shown advertisements. They pay $9.99 per month, which is used to fund the royalties that Spotify pays for music in this tier.<\/li>\n<\/ul>\n<ul>\n<li><strong>Advertisers.<\/strong> Along with premium-tier users, Spotify generates revenue by selling advertisement platforms. This revenue is used to fund the royalties that Spotify pays for music to free-tier users.<\/li>\n<\/ul>\n<ul>\n<li><strong>Right holders.<\/strong> While not depicted in the illustration, rights holders, or owners of music content (e.g. labels, publishers, distributors, and some independent artists) are essential to Spotify\u2019s business model. Contrary to popular thought, Spotify does not pay royalties on a fixed \u201cper play\u201d rate. Rather, 70% of revenues are distributed to rights holders using an equation that takes into account variables such as the country in which people stream their music and the number of paid users as a percent of total users.<\/li>\n<\/ul>\n<p>However, while Spotify\u2019s mantra may be \u201csimplicity,\u201d are its operations <em>really<\/em> that simple? The following slide was included in a recent company presentation:<\/p>\n<p><a href=\"https:\/\/i4tsk12in2b2y7uts14c528g-wpengine.netdna-ssl.com\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture218.png\"><img loading=\"lazy\" decoding=\"async\" class=\"wp-image-7579 aligncenter\" src=\"https:\/\/i4tsk12in2b2y7uts14c528g-wpengine.netdna-ssl.com\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture218-300x195.png\" alt=\"Picture2\" width=\"426\" height=\"277\" srcset=\"https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture218-300x195.png 300w, https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture218-600x390.png 600w, https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture218.png 642w\" sizes=\"auto, (max-width: 426px) 100vw, 426px\" \/><\/a><\/p>\n<p>So how does Spotify\u2019s operations team manage the activities for over 75 million users and 1.5 billion playlists across 58 markets?<\/p>\n<p><em>It doesn\u2019t.<\/em><\/p>\n<p><strong><u>Operations in Squads<\/u><\/strong><\/p>\n<p>In mid-2012, Spotify disbanded its operational team of five people, referring to the trade-offs of scaling a central team as \u201cthe impossible task\u201d<a href=\"#_edn1\" name=\"_ednref1\"><\/a>. Emphasizing that operations at the company was everyone\u2019s responsibility, Spotify divided its engineering team into eight-person autonomous \u201csquads\u201d. Each team worked towards a common mission, but were given the autonomy to choose what they worked on.<a href=\"#_edn2\" name=\"_ednref2\"> <\/a>In addition to squads, tribes, chapters, and guilds formed the basis behind Spotify\u2019s operational model.<\/p>\n<p><a href=\"https:\/\/i4tsk12in2b2y7uts14c528g-wpengine.netdna-ssl.com\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture312.png\"><img loading=\"lazy\" decoding=\"async\" class=\"wp-image-7595 aligncenter\" src=\"https:\/\/i4tsk12in2b2y7uts14c528g-wpengine.netdna-ssl.com\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture312-300x161.png\" alt=\"Picture3\" width=\"421\" height=\"226\" srcset=\"https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture312-300x161.png 300w, https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture312-600x322.png 600w, https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Picture312.png 766w\" sizes=\"auto, (max-width: 421px) 100vw, 421px\" \/><\/a><\/p>\n<ul>\n<li><strong>Squads.<\/strong> Each squad is designed to feel like a mini-startup. They are self-organized and have unique long-term missions. While squads do not have to have a squad leader, they have to have a product owner, who is responsible for prioritizing work in the team. Each squad implements its own \u201cagile method,\u201d such as Kanban or Scrum.<a href=\"#_edn1\" name=\"_ednref1\"><\/a><\/li>\n<\/ul>\n<ul>\n<li><strong>Tribes.<\/strong> A group of squads that work in related areas.<a href=\"#_edn2\" name=\"_ednref2\"><\/a><\/li>\n<\/ul>\n<ul>\n<li><strong>Chapters and Guilds.<\/strong> These groups are what hold squads and tribes together. Full autonomy in any organization can lead to duplication of tasks. Chapters and guilds ensure that appropriate communication flows between squads, without sacrificing too much autonomy in the organization.<a href=\"#_edn3\" name=\"_ednref3\"><\/a><\/li>\n<\/ul>\n<p><span style=\"text-decoration: underline\"><strong>Why it works<\/strong><\/span><\/p>\n<p>Squads provide Spotify\u2019s engineering team with the flexibility and decision-making skills to scale the company\u2019s global operational processes. Moreover, the squads operational model enables the company to have a simple, flexible business model to not only adapt to the sheer number of Spotify users but also accommodate each user\u2019s distinct needs. More specifically, this operational model complements Spotify\u2019s business model in the following ways:<\/p>\n<ul>\n<li><strong>Agility.<\/strong> Small teams allow for quick decision making, and thus afford greater flexibility and adaptability within the organization to solve problems. Agility coaches at Spotify are assigned to each squad.<\/li>\n<\/ul>\n<ul>\n<li><strong>Autonomy.<\/strong> Squads make it easier for people to see their impact within the organization, since it is easier to reach consensus within small teams and teams are encouraged by senior management to make decisions.<\/li>\n<\/ul>\n<ul>\n<li><strong>Alignment.<\/strong> Each squad serves the save vision, further unifying Spotify\u2019s business model with its operational model. Spotify holds meetings regularly to ensure chapters and guilds keep information flowing between squads.<\/li>\n<\/ul>\n<p>Finally, Spotify constantly revisits ways to improve its operational model. It acknowledges potential trade-offs between autonomy and alignment, which is summarized in the following image.
