The Best of Four Worlds"},"content":{"rendered":"<p>Wegmans Food Markets is the 46<sup>th<\/sup> largest U.S. private company, with $7.4 billion of annual sales.<a href=\"#_edn1\" name=\"_ednref1\">[1]<\/a>\u00a0 It is a regional supermarket with only 86 stores.\u00a0 Despite this small footprint, Wegmans has a loyal customer following and a value proposition that helps it disrupt every new market it enters.<\/p>\n<p>&nbsp;<\/p>\n<p><strong><u>BUSINESS MODEL<\/u><\/strong><\/p>\n<p>Wegmans creates value by pulling the best attributes of its competitors together, giving it the power of 36<img loading=\"lazy\" decoding=\"async\" class=\"alignright size-medium wp-image-1083\" src=\"https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Wegmans-2-300x191.jpg\" alt=\"\" width=\"300\" height=\"191\" srcset=\"https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Wegmans-2-300x191.jpg 300w, https:\/\/d3.harvard.edu\/platform-rctom\/wp-content\/uploads\/sites\/4\/2015\/12\/Wegmans-2.jpg 600w\" sizes=\"auto, (max-width: 300px) 100vw, 300px\" \/>0-degree competition.<a href=\"#_edn2\" name=\"_ednref2\">[2]<\/a>\u00a0 It is the best of both worlds or \u2013 more accurately \u2013 the best of <em>four<\/em> worlds.\u00a0 First, Wegmans stores carry a <u>wide selection<\/u> of 50,000-70,000 products compared to a competitor average of 40,000.<a href=\"#_edn3\" name=\"_ednref3\">[3]<\/a>\u00a0 This is possible because its stores are very large, measuring up to 140,000 sqft.<a href=\"#_edn4\" name=\"_ednref4\">[4]<\/a>\u00a0 Second, Wegmans creates a shopping <u>atmosphere<\/u> that mimics European open-air markets where customers can see and smell foods being cooked\/baked.\u00a0 Third, Wegmans is focused on providing a <u>customer-focused experience<\/u>, driven by friendly, empowered workforce.\u00a0 Fourth, Wegmans captures value by offering consistent <u>low prices<\/u> on popular items and bulk purchase options through its Family Packs.\u00a0 An independent study found that average prices are 13% cheaper at Wegmans than Giant or Safeway.<a href=\"#_edn5\" name=\"_ednref5\">[5]<\/a>\u00a0 To deliver on all four aspects of this business model simultaneously, Wegmans needs a uniquely effective operating MODEL<\/u><\/strong><\/p>\n<p><strong><em><u>Structure<\/u><\/em><\/strong><\/p>\n<p><u>Family-Owned<\/u>:\u00a0 The company has passed through generations of the Wegman family since opening in 1916.\u00a0 It is currently led by CEO Danny Wegman and his two daughters.\u00a0 This leadership is critical because it creates consistency in how the company is managed, which supports the customer-focused experience and atmosphere.<\/p>\n<p><u>Store Communities<\/u>:\u00a0 Wegmans has strategically placed most of its stores in affluent suburban neighborhoods.\u00a0 It makes an effort to truly become part of these communities by getting involved with local charities.\u00a0 A core company value is to \u201cmake a difference in every community we serve\u201d.<a href=\"#_edn6\" name=\"_ednref6\">[6]<\/a>\u00a0 Wegmans cannot compete directly on price with Wal-Mart, but it chooses neighborhoods where shoppers care about all four aspects of its business model.<\/p>\n<p>&nbsp;<\/p>\n<p><strong><em><u>Processes<\/u><\/em><\/strong><\/p>\n<p><u>Supply Chain<\/u>:\u00a0 Wegmans has a mostly vertically-integrated supply chain that allows it to control the distribution process.\u00a0 It owns warehouses instead of outsourcing distribution and sources some food from its 50-acre organic farm.<a href=\"#_edn7\" name=\"_ednref7\">[7]<\/a>\u00a0 Wegmans is able to manage this unique operating model because it restricts its footprint to only six states.\u00a0 This helps restrain its distribution scope, which is critical since refrigeration increases transportation costs.\u00a0 Additionally, Wegmans has clear requirements for suppliers based on its <em>New Ways of Working Together<\/em>, which aim to improve communication and data. <a href=\"#_edn8\" name=\"_ednref8\">[8]<\/a>\u00a0 For example, Wegmans will not accept backordered items to avoid inventory and process interruptions.<a href=\"#_edn9\" name=\"_ednref9\">[9]<\/a>\u00a0 This distribution system reduces costs, retaining low prices.\u00a0 It also allows Wegmans to overturn fresh inventory 100 times\/year, compared to 20 for competitors, which supports its wide selection.<a href=\"#_edn10\" name=\"_ednref10\">[10]<\/a><\/p>\n<p>&nbsp;<\/p>\n<p><strong><em><u>Assets &amp; Capabilities<\/u><\/em><\/strong><\/p>\n<p><u>Employees<\/u>:\u00a0 Wegmans attracts strong employees with competitive salaries and unique perks, including a $4.5 million annual scholarship program.<a href=\"#_edn11\" name=\"_ednref11\">[11]<\/a>\u00a0 These benefits earned Wegmans a spot on Fortune\u2019s <em>100 Best Companies to Work<\/em> <em>For<\/em> every year (#7 in 2015).<a href=\"#_edn12\" name=\"_ednref12\">[12]<\/a>\u00a0 Wegmans also ensures that its employees are trained in customer service and food preparation.\u00a0 For example, it requires a 40-hour class for new cashiers and sends its chefs all around the world.<a href=\"#_edn13\" name=\"_ednref13\">[13]<\/a> \u00a0\u00a0As the VP for HR stated, &#8220;<em>The first question you ask is: &#8216;Is this the best thing for the employee?&#8217; That&#8217;s a totally different model.<\/em>&#8221; \u00a0This committed workforce delivers the customer-focused experience.<\/p>\n<p><u>Global Data Synchronization<\/u>:\u00a0 Wegmans established data synchronization with local and national suppliers in 2006.\u00a0 According to a joint report, this synchronization improved supply chain efficiency, which saved $1 million in labor and inventory costs and led to a 7% increase in productivity from store delivery process improvements.<a href=\"#_edn14\" name=\"_ednref14\">[14]<\/a>\u00a0 Suppliers also saw direct improvements, including 75% reduction in speed-to-shelf for new items and a decrease in inspection time by five minutes per order.<a href=\"#_edn15\" name=\"_ednref15\">[15]<\/a>\u00a0 These time reductions dampen the bullwhip effect between Wegmans and its suppliers, which helps ensure low prices.\u00a0 It also encourages new suppliers to work with Wegmans, which increases product selection.<\/p>\n<p>&nbsp;<\/p>\n<p><strong><u>THE FUTURE<\/u><\/strong><\/p>\n<p>Wegmans will face new competition in 2016 with the launch of Whole Foods chain of cheaper stores.<a href=\"#_edn16\" name=\"_ednref16\">[16]<\/a>\u00a0 It is important that Wegmans does not react by growing too quickly, which would be easy given that 2,600 people contacted Wegmans asking for a store in their community last year.<a href=\"#_edn17\" name=\"_ednref17\">[17]<\/a>\u00a0 The benefits of its vertically-integrated supply chain and product selection will be difficult to retain on a national level.\u00a0 A good test for Wegmans will be its Brooklyn store opening in 2017.\u00a0 The urban setting will create new competitive and distribution challenges that test both Wegmans business and operating models.<\/p>\n<p>&nbsp;<\/p>\n<p><a
